Flipkart Ads Cost for D2C Brands: Agency or In-House?

The Native UnitOctober 26, 2026 · 11 min read

Flipkart Ads has no price list. You pay per click at auction, with a minimum of ₹1,000 per campaign or ₹300 a day. What decides whether that cost is worth paying is what an ad-sold order leaves after Flipkart's fees, shipping and returns.

A Marketing Director at a hybrid brand selling on its own site, Amazon, Flipkart and Blinkit often sees only Flipkart's ROI, while finance sees margin. That is the Channel Conflict Risk bottleneck: everyone runs a channel, and no one owns the blended number.

Two things changed in 2026. WPP Media forecasts India's retail media ad revenue to grow 30%, and Flipkart launched Saarthi on 27 August with agency support at zero cost. Agency or in-house is now a three-way choice.

NativeUnit's Customer Acquisition Engine runs paid ads, and its Analytics & ROI Engine reads margin, not only platform ROI. This guide covers what Flipkart publishes about cost, product ads versus brand-level formats, a break-even test, and how to pick a partner.

Short answer: What do Flipkart Ads cost, and should a D2C brand hire an agency?

Flipkart publishes the minimums and the billing rule, not the click price, so your cost is whatever the auction charges your listing. Run it in-house if one person can read the reports weekly, and pay a specialist when someone must own margin across channels. Ask how a free Saarthi partner is paid before you accept one, and judge every option by contribution margin per ad-sold order.

TL;DR

  1. Flipkart sets a ₹1,000 minimum per campaign and ₹300 for a daily budget, and click prices are set by auction and not published.

  2. Flipkart's seller page names two campaign types, CPC and Smart ROI.

  3. Break-even ROI is price divided by contribution before ads.

  4. Flipkart charges 0% commission below ₹1,000, so crossing that price can raise your break-even ROI.

  5. In the worked example, the same 2.5x ROI earns about ₹5,100 per ₹1 lakh of ads at ₹999 and loses about ₹1,700 at ₹1,099.

  6. Saarthi, launched on 27 August 2026, offers matched agency support at zero cost to sellers, and it does not say how partners are paid.

  7. Retail media ad revenue in India is forecast to grow 30% in 2026.

  8. Next step: write down break-even ROI per SKU before you set a Smart ROI target or hire anyone.

What Flipkart Ads Cost and What Flipkart Does Not Publish

Flipkart Ads has no rate card. You pay per click, set by auction, with a minimum of ₹1,000 per campaign or ₹300 for a daily budget. In a CPC campaign, spend is clicks times your bid, and in a Smart ROI campaign it follows the ROI you set.

Agency guides quote click prices that barely overlap, and none of them is Flipkart's number. A Marketing Director should read the bid guidance inside the console and treat any blog's CPC as an anecdote.

According to Campaign India's report on Flipkart's Advertise Now, Pay Later programme, over 24,000 sellers already used it in July 2025. The report says ad spend is deducted from earnings at the start of the next month.

Cash timing is part of the cost. A COO or Ops Head should reconcile that deduction against payouts.

💡  Tip for Marketing Director teams

Before you set any bid, write down break-even ROI for each SKU: price divided by contribution before ads. Every later decision is a comparison with that number.

Product Ads or Brand Ads: Which Format Earns the First Rupee

Start with product ads. A shopper who typed a query is usually the highest-intent traffic, and a Brand Manager can see the sale in the same report. Brand-level formats suit a launch or a festive peak, once product ads already pay back.

What Flipkart says publicly

Use it when

CPC campaign

Highlights products on new, high-potential and slow-moving listings for visibility

You are launching a SKU or reviving a slow one

Smart ROI campaign

Aims to maximise return per rupee, and Flipkart recommends it for low-margin and high-converting listings, with less visibility than CPC

The listing converts and the margin is thin

Product listing and product contextual ads

Named in Flipkart's 2025 ad-credit announcement as formats sellers can run

You want direct sales first, then shoppers still comparing

Brand-level formats such as banners, video and Brand Store

A launch or festive peak, if your account type offers them

Flipkart's page also warns that it cannot guarantee a purchase, because listing quality, stock, price and reviews decide the sale. Fix those before you spend.

How to Run Ads on Flipkart: Six Steps in the Right Order

A Brand Manager running this for the first time should follow the order, because each step depends on the one before.

  1. Compute break-even ROI per SKU. Divide price by contribution before ads, after fees, shipping and expected returns.

  2. Fix the listing. Flipkart's own best practices ask for category-compliant images, competitive prices, healthy reviews and stock.

  3. Pick products. Use the recommended listings, or filters, or upload up to 2,000 listing IDs by CSV. Start with a few SKUs, not 2,000.

  4. Pick the campaign type. CPC for visibility on new or slow listings, Smart ROI for low-margin listings that already convert.

  5. Set the budget. Flipkart requires at least ₹1,000 per campaign or ₹300 for a daily budget. Tie daily spend to stock cover.

  6. Read the reports weekly. Review them from the ads homepage or the Reports section, and cut what sits below break-even.

Why Flipkart's ROI Is Not Your Margin

Flipkart frames ROI as sales for every rupee spent. A sales-based number leaves out your fee stack and what the same shopper does on your own site. Ask your account manager whether returned orders are netted out.

A Marketing Director who scales on it is scaling on a platform number. The pattern we see in hybrid brands is that the marketplace team scales on Flipkart ROI while finance reads margin. The two meet at quarter end.

Add four lines back before you judge a campaign:

  • Flipkart's fees. Commission where it applies, the fixed fee set by your seller tier, and shipping.

  • Expected returns. An ad-sold order that comes back earns nothing and still costs the courier.

  • The discount you funded. A deal price lowers contribution on every click the ad buys.

  • Overlap with your own site. Compare own-site orders for the same SKU before and during the campaign, because no console shows who would have bought anyway.

The ₹1,000 Cliff: Why Price Can Beat Bids

The assumption is that Flipkart ad profit comes from better bids. The reality is that price sets the break-even before the first click. Flipkart's fee page says it charges 0% commission on all products priced below ₹1,000, regardless of category, and 0% across the Fashion category.

Above ₹1,000, outside Fashion, your category commission switches on. The same ad then needs a higher ROI to break even than it did at ₹999.

📊  Almost 60% of new customers since 2020 are from Tier-3 and smaller cities

Bain and Flipkart's How India Shops Online 2025 reports this shift. A price band just under ₹1,000 can therefore decide more of your Flipkart volume than it would on your own site.

Take a ₹999 serum with ₹420 of contribution per order before ads, after product cost, packaging, Flipkart's fixed fee and shipping, and expected returns. Raise the price to ₹1,099 and assume an 8% category commission. That rate is illustrative, because your rate card sits behind your seller login.

The extra ₹100 buys ₹12 of margin and raises break-even ROI by 0.16x. At the same 2.5x ROI, the cheaper listing makes money and the dearer one loses it.

This is the break-even ROAS from the ROAS Four-Term Test with Flipkart's fee stack added, and it assumes conversion does not change with price. A Brand Manager setting a launch price should run this table before the price goes live.

Flipkart Ads Agency or In-House: Three Options Since Saarthi

Until August 2026, a D2C founder chose between a salary and an agency retainer. Saarthi adds a third option. Flipkart's announcement says the dashboard, built with AtTheRate.ai, is available to all sellers, and that matched agency partners support sellers at zero cost.

The announcement matches sellers by business stage, growth objectives and advertising readiness, and it names Accenture and Dentsu among its partners. It gives no figures on uptake or returns, and it does not say how partners are paid.

The dashboard's single view also covers Flipkart only, so your Amazon, Blinkit and own-site numbers still live elsewhere. What usually breaks first when a brand adds a free partner is ownership: the partner optimises the console, and nobody reconciles it to margin.

⚠️  Warning

A free partner is still a partner with an incentive. Ask how it is paid, and whether that changes when your spend rises, before you hand over the account.

In-house suits a brand where one person reads the reports weekly and knows break-even ROI. Saarthi suits a seller that wants help and can audit it. A paid specialist suits a brand where someone must own margin across channels, because a platform partner optimises one channel.

A founder who adds a Saarthi partner beside a performance agency and an in-house hire has met the Second-Agency Problem again. Ask every partner, free or paid:

  • How are you paid? The answer should say what happens to the fee when spend rises.

  • Whose number is the ROI? Ad-attributed revenue and delivered-order margin are different answers.

  • Which of my SKUs sit below break-even today? A partner that cannot answer has not read your fees.

  • Who owns the account, data and reports if we part? Get it in writing before you start.

  • What do you report beside Flipkart? Amazon, Blinkit and your own site matter, and the Blinkit and Zepto ranking guide covers the quick-commerce side.

Want Someone to Own the Number Across Every Channel?

For a Founder, running Flipkart ads takes a console login. Owning the blended number takes someone who reads margin across Flipkart, Amazon, quick commerce and your own site every week.

NativeUnit builds growth systems for D2C and FMCG brands. The Customer Acquisition Engine and the Analytics & ROI Engine exist for hybrid brands that run every channel with no one owning growth. Our published case studies do not include marketplace advertising, so we make no Flipkart result claim.

When You Should Not Spend on Flipkart Ads Yet

Ads amplify a listing, good or bad. A Founder should be honest about which of these is the real situation:

  • You do not know contribution before ads. Without it, no ROI is good or bad.

  • The listing has thin reviews, weak images or low stock. Flipkart says these decide the sale, so an ad pays for clicks that cannot convert.

  • Your price sits just above ₹1,000 with no margin room. Test the price before you test bids.

  • Your real leak is acquisition cost across channels. Start with the CAC reduction playbook before buying marketplace clicks.

  • You need cash for stock more than for ads. Ad spend deducted from earnings can squeeze the payout you planned on.

Conclusion

Flipkart Ads cost is a click price you do not control and a margin you do. Price, fees and returns set break-even before the first click, and the agency or in-house question is secondary to knowing that number.

Channel Conflict Risk eases when one owner reads the blended margin across channels. The Customer Acquisition Engine runs the ads, and the Analytics & ROI Engine owns the break-even they are judged against.
